A recording is easy to replay. A live workshop lets someone ask a question as it arises. Neither advantage settles which format will help a team perform a new task. The useful starting point is what people must do afterward, especially the parts they need to practise and the mistakes someone needs to notice.
For a familiar process with a small change, a concise recording and updated instructions may be enough. For a task involving judgment, unfamiliar steps, or coordination between people, a demonstration alone may leave important gaps. A combined approach can let people learn basic information independently and use shared time for practice and feedback.
This guide concerns ordinary workplace learning, such as using an internal request process. It does not establish training requirements for regulated, safety-critical, or professionally licensed work. Those requirements need their own qualified design and assessment.
Start with an observable task
“Understand the new system” is hard to use when choosing a format. “Submit a complete request, find its current status, and recognize when it needs help from another team” gives a clearer basis for comparison. You can ask which parts are straightforward to demonstrate and which require the learner to make a decision.
Separate three learning jobs. People may need to recognize information, perform a sequence, or judge an exception. A short explanation can introduce the terms. A demonstration can show a sequence. An exercise can reveal whether someone can carry it out or tell an ordinary case from an exception. The format should support the job rather than become the goal itself.
For example, a recording might show where a request form lives and what each field means. A live exercise might let participants work through an incomplete request and compare what information is missing. A written reference might list the actual contact for unresolved questions. These resources serve different moments of work, so there is no reason to force them all into a single video.
Stanford's explanation of synchronous and asynchronous learning treats the formats as a spectrum that can be combined. Its teaching context is education; the comparison here applies those timing and interaction distinctions to a fictional workplace task rather than claiming a tested productivity gain.
What a recording does well, and what it leaves open
A recording can make the same explanation available across schedules. A learner can pause at an unfamiliar step, replay a demonstration, and return to a section later. Those features are useful when people need different amounts of time with the material or cannot attend one shared session.
The recording still needs a route for questions. If a learner cannot find the button shown on screen, a replay may repeat the same unhelpful instruction. Their access, software version, or role could differ from the demonstrator's. Someone needs to receive that question and decide whether to correct the material, explain the difference, or resolve an access problem.
Completion data also has limits. A video platform may record that a person opened or watched the material. That event alone does not show they can perform the task. It might be appropriate evidence that an announcement was made available, but it is a different kind of evidence from a completed practice exercise. Decide what evidence is needed before choosing a completion checkbox.
A recording works poorly as a substitute for a usable reference if the learner must repeatedly search through a long timeline for one instruction. What makes live time worth arranging
A live workshop earns its scheduling cost when participants actually need interaction. That might mean practising a conversation, explaining a decision, asking follow-up questions, or seeing feedback on an attempted task. A session that merely reads the same slides aloud may provide less reason for everyone to attend at once.
Plan who will observe practice and how feedback will happen. A group can be present while only one confident participant does the exercise. If the goal involves every person performing a task, build an opportunity for that performance rather than assuming attendance supplies it. In a larger group, that may require smaller practice groups, a facilitator, or a later individual submission.
Live does not necessarily mean in person. An online workshop can support conversation and demonstration, while an in-person session can still consist of passive viewing. The relevant differences include whether participants can interact, whether the facilitator can see their work, and whether the environment supports the intended exercise.
Shared time also has constraints: shifts, time zones, caring responsibilities, connection quality, and access needs. A well-designed session acknowledges these before issuing the invitation. A recording of a workshop may help someone who misses it, but it does not automatically recreate the practice and feedback that happened during the live event.
A worked example: teaching a new room-booking process
Imagine a team is introducing a room-booking process. The ordinary task is to request a room, receive confirmation, and update the request if the meeting changes. The difficult cases involve missing requirements, a time conflict, and a request that needs help from a coordinator. All details below are illustrative, not a report of a real training trial.
The team first drafts a short recording showing one ordinary request. It uses made-up names and an example room. The narrator states what information is entered and why, then shows what a confirmed booking looks like. A written reference gives the current process and contact route. This makes basic orientation available without requiring a group to watch someone type.
Next, the team designs practice cases. One includes a missing end time. Another includes a room that cannot meet a stated access requirement. A third changes the meeting after confirmation. The objective is not to trick learners. It is to expose decisions they may encounter in ordinary work and check that the instructions support them.
For staff who only submit requests, the team may offer a practice form with feedback on missing information. Coordinators may need a live session because they decide how to respond to exceptions and hand off unresolved cases. Different roles can use the same core explanation while receiving different practice. A single mandatory event for everyone is not the only possible arrangement.
Finally, the team asks a few intended learners to try the materials before wider use. It watches for specific problems: can people access the example, tell an acknowledgement from a confirmation, and find the route for a change? If they cannot, the response is to improve the material or process. Requiring another viewing of the same confusing recording would not explain the failure.

The table does not rank formats. It shows how the same requirement can be met in different ways, with different support costs. If no one will review the independent practice, that design has lost its feedback step. If the live session has no opportunity to try the task, it has lost its practice step. Check the actual design, not the format label.
Build access into the material itself
A recording may depend on both spoken instructions and visual actions. Captions convey relevant audio; they do not necessarily explain an unlabeled cursor movement or a silent change on screen. A learner who cannot see that action still needs the information. W3C's media accessibility guidance addresses captions, descriptions of visual information, transcripts, and accessible media players as separate parts of planning.
For a workplace demonstration, this can mean naming the control being used, explaining the result, and providing an accessible written route through the task. Check automatic captions for meaningful errors, especially names and technical terms. Consider whether a transcript contains the information needed to understand the demonstration, rather than only the spoken words.
For a live session, ask about access needs through the organization's appropriate process, distribute accessible materials, and make the participation method clear. Someone may need more than an invitation link to take part. The team should know who can arrange support rather than leaving the learner to negotiate it during the session.
Choose evidence that matches the learning objective
If the objective is recognition, a short question might reveal whether the learner can identify the correct resource. If the objective is performance, a completed example may be more informative. If the objective is judgment, ask the learner to explain a choice and its boundary. The assessment should reflect the task, with a clear purpose and appropriate feedback.
Do not interpret every wrong attempt as an individual failure. It may expose ambiguous instructions, missing permissions, an unrealistic example, or a process that even experienced staff handle differently. A pilot with actual intended learners can help distinguish these possibilities. Record what was unclear and change the design before increasing attendance requirements.

Plan what happens when the process changes
A recording of a former process can look authoritative long after it becomes inaccurate. Assign someone to maintain the material, identify which process version it describes, and provide a way for learners to report a mismatch. When a change affects only one step, a short replacement section may be easier to maintain than a long unstructured recording.
The live version also needs maintenance. A facilitator can accidentally preserve old advice if the slides and examples are never reviewed. Keep the current reference available and distinguish a participant's suggested workaround from an approved instruction. If a workshop raises a policy question, record it for the person who can decide it.

Choose the smallest learning design that includes the explanation, practice, feedback, and reference the task needs. Sometimes that is a recording. Sometimes it is a workshop. Often it is a short sequence of resources and interactions, each doing a specific job.
